Furnace pricing looks arbitrary until you see what is actually being priced. A furnace is not an appliance you drop in place — it is a component in an air distribution system, and most of the cost variation comes from what that system needs, not from the box itself.

What AFUE Actually Buys You
AFUE is the percentage of fuel energy that becomes usable heat. An 80% furnace sends a fifth of it up the flue; a 96% furnace sends 4%.
The dividing line is condensing technology. Above 90% AFUE, a furnace extracts so much heat from the exhaust that water vapor condenses out of it. That changes the whole installation:
- A secondary heat exchanger to capture that last heat
- PVC venting instead of metal flue, because the exhaust is cool and acidic
- A condensate drain, and often a pump
- Usually a variable-speed ECM blower, because the second exchanger adds airflow resistance
That is why the jump from 80% to 96% costs more than the equipment difference suggests. You are buying a different installation, not just a better box.
The high-efficiency trap. A 96% AFUE furnace fitted to an undersized duct system does not deliver 96% comfort. The secondary heat exchanger adds resistance to a system already fighting for air, the blower works harder, and you paid a premium for efficiency the ductwork will not let you collect. Single-Stage, Two-Stage, or Variable-Speed?
- Single-stage. Full output whenever it runs. Cheapest, with the most temperature swing.
- Two-stage. Runs on low most of the time. Roughly $800 to $1,500 more, and noticeably more even.
- Variable-speed. Modulates continuously, with an ECM blower holding target airflow as conditions change. The best comfort and humidity control, and the highest price.
The caveat is the same one. A variable-speed system earns its premium by maintaining airflow against resistance. On a restricted duct system it spends that advantage fighting the ducts, drawing more current and running its control module hotter. Good ducts first, then the premium equipment.
Sizing: Bigger Is Not Better, and It Costs You Twice
Furnace capacity is rated in BTU. An oversized furnace short-cycles — it satisfies the thermostat fast, shuts off, and restarts constantly. That produces temperature swings, wastes fuel, stresses the heat exchanger, and puts the blower through far more start cycles than it was designed for.
Correct sizing comes from a Manual J load calculation, which accounts for square footage, insulation, window area and orientation, air infiltration, and climate zone.
Ask every bidder whether they performed one. A contractor sizing by square footage alone, or by matching whatever was there before, is guessing — and the previous unit may have been wrong too. This single question separates serious bids from the rest.
Where the Non-Equipment Money Goes
The furnace itself is often only 40 to 60% of the total. The rest:
- Labor — $1,000 to $3,000 depending on access and complexity
- Venting — new PVC runs for condensing equipment
- Gas line resizing — if BTU capacity increased
- Electrical — for ECM blowers and modern controls
- Duct modifications — $500 to $3,000, and the line most often missing from a cheap bid
- Permits and inspection — $50 to $300
- Condensate pump — for basement or attic installs without gravity drainage
- Removal and disposal — $100 to $300
Rebates and Tax Credits
High-efficiency furnaces have qualified for federal energy-efficiency tax credits and utility rebates in recent years, with eligibility generally tied to AFUE thresholds. These programs and their eligibility rules change, so verify current status with the program administrator or your tax advisor before budgeting around one. Utility rebates are typically easier to confirm and are administered locally.
Operating Cost: The Line Nobody Compares
Two furnaces with the same AFUE can cost different amounts to run, because AFUE measures fuel efficiency and says nothing about the electricity the blower consumes.
A PSC blower draws substantially more power than an ECM at the same airflow, and the gap widens dramatically if you run the fan continuously for filtration or air mixing. Over a 15-year life in a long heating season, blower electricity is a real number — and it is the one line item never shown on a comparison sheet.
